Strategic Planning ConsultantsWe are already into February and your plans will be well underway. But even with the best of intentions and many sessions building and refocusing your strategic plan many businesses will fail on their strategy by the end of the first quarter.

In the recent Chartered Institute Of Management Future Forecast for 2016. Only 18% of businesses in their survey exceeded their business targets in 2015 and 29% of businesses under shot their targets.

So why are the statistics so low? Was their strategy and plans realistic? Did they research the competition? Are businesses missing the mark on implementing and operationalising their plans?

Here are five reasons why strategic plans fail, and what you can do make sure you achieve your strategy and in turn your targets for 2016.

 

  1. The plan is too complex 

If you find you’re planning more than you’re executing, you’re probably overcomplicating the process. The best strategic plans are often the simplest. The simpler they are the easier it is for people to understand and operationalise.

Operational plans essentially bring your strategic plan to life and map out the where’s, how’s, why’s and when’s required to ensure successful plan implementation. Make you plan as realistic as possible to enable your team to feel empowered and success to happen.

 

  1. The plan doesn’t answer today’s problems

Planning for the future can be exhilarating, but sometimes the present is the more pressing issue. Encourage your team to document the trouble spots in real-time as they move through their days. Take a long, hard look at the bottlenecks and obstacles that are bogging down your current ways of working. Resolve these problems first and then you can focus on your plan.

 

  1. The plan is just a financial one

You can have all the numbers in the world but unless you have a framework and projects to deliver the numbers then they will stay on the spreadsheet. Priorities, goals and communication are key to a plans success, not numbers on their own.

  1. The plan hasn’t got clear accountabilities and objectives for each person

Too often, strategic plans are set in motion without the full commitment of everyone involved. Before you implement make sure everyone is on the same place. Your role is to hold everyone to account and make sure objectives are set around the plan for everyone involved in making it happen.

  1. Nobody is talking the plan and what they are doing to deliver it

Once the strategy sessions are complete, how have you been monitoring them? When is your next review booked for an update? Have you decided to do this monthly, quarterly or in 6 months? Have you communicated the plan clearly to your team and do they know what is the part they play in delivering the plan.

If you can tick all of the above then you are probably heading for success. If not spend a bit of time putting them in place and your will hopefully be in the 18% who achieve their targets.

5 Tips For Making Your Business Entrepreneurial

Every business starts out with an entrepreneurial spirit. If you are growing quickly or if you are a business that has been growing. Sometimes the entrepreneurial spirit can disappear. The challenge is maintaining it when growing fast or creating the entrepreneurial spirit within a business that has slowed down.

I have been lucky enough to observe and work with some great entrepreneurs. Here are my 5 observations of how they have created or invigorated growth through their teams.

1. Keeping the identity of the business alive and focused.
Giving clarity to the business core values and purpose. Being clear about business goals and engaging the teams so they rally round and generate actions. Being relentless in making sure the business doesn’t forget this, celebrating success along the way and learning from challenges. They focus the team on outcomes first enabling a clear line of sight.

2. Getting your team to be comfortable with ambiguity
Taking risks or as one entrepreneur calls it “allowing experiments to happen.” Not waiting till something is perfect before testing or trying. Creating time and frameworks that enable teams to sharing experiences and learning from experimenting without criticism or challenge.

3. Investing in growing people and recruiting for the future
With rapid growth some of your team might hit the ceiling and need training or coaching to cope with the pace. Some of the team may not fit anymore. Recognising this and addressing this timely means the business performance won’t be slowed. Recruiting with future skills in mind. Recruiting smart people who are team players enables the rest of the team to grow.

4. Making decisions quickly
Allowing the team to make decisions and encouraging ownership. Creating a framework that supports quick decision making. Ensuring that the decision making group doesn’t become too big and that everyone knows their role. Being persistent about preparation before decision is key, getting the information circulated and questions asked and answered enables pace.

5. Know your strengths, play to them and ask for help
Entrepreneurs are really good at knowing their own limits and getting the relevant help they need when they need to take the next steps. They know their own strengths but also their team’s. They focus on strengths and encourage their team to do the same.

Making meetings fun!

Team Meetings

Meetings are probably one of the worst and painful parts of being in the office. They are generally unproductive and sap every bit of life from your day. According to the National Statistics Council, 37% of employee time is spent in meetings, and 47% of employees consider too many meetings to be the biggest waste of time during the day.

But they can be fun with a little forward planning and effort you can look forward to meetings. I have used this approach and it certainly saves me time and increases my enjoyment!

What type of meeting are you having? Decide this first. There are only 3 types of meeting.

  1. Short and action orientated meetings – decision making meetings less than 1 hr.
  2. Ideas meetings- thinking about resolving a problem or creating an opportunity. These should be free flowing were no idea is a bad idea. No more than 2 hours.
  3. Long term planning – building your plan, setting goals and objectives for the business. No more than 4 hours as one session.

Having limits to your time focuses the mind but it does mean that you have to be prepared and plan the session in advance. If you are clear what the meeting’s purpose is then you are setting the tempo and focus for the session.

Be Prepared – send out agenda and papers 24 hours in advance. Make sure you have read them and have your questions/recommendations. Agree time for each agenda item. The time should be allocated in two parts – discussion and decision.

Manage the time – Only have a few things on your agenda, be realistic about what you can cover in the time you have. Do not let any item over run. If the decision can’t be made in that time agree an action for next steps and put on the agenda for the next meeting.( you will be surprised how initially many decisions will carry forward. But everyone soon gets into the swing of it)

Gain feedback – Every month review the success of the meeting and its purpose. Is it having the desired effect or is it running out of steam. What ideas do the group have to bring it back to being fun and productive? Change the time, change the length change the focus or the attendees.

So today, when you look at your diary and see a day full of meetings ask yourself a few questions – even better ask them in the meeting:

  • What is the purpose of this meeting?
  • If we had to get this meeting to under an hour what would we change?
  • What are the decisions we need to make today?

Over the last two years. I have coached many clients who have amazing businesses . They are passionate about what they have created and enjoy the opportunities that go with growth. (They have also had some sleepless nights.)

One opportunity that arises is crossing the bridge in order to grow a business beyond a certain point, a point where they must transition from doing to leading. It means stepping back from day-to-day work and slipping into the role of the orchestrator.

This has it’s challenges, as not everyone does the job the same as you after all if they did they would be running the business. Delegating some of the significant responsibility to your team can feel a daunting experience.

So how do you start?

  1. Recruiting people who you trust and have the competence and skills so you feel comfortable to delegate to them.
    • Always recruit for the future not just what you need now.
    • Remember you don’t have to have all the answers , you need to surround yourself with the right talent.
  2. Create frameworks that enable you to monitor success and your team to check in with you. (Delegation isn’t abdication)
    • When do you want them to check in with you on progress? Set a time and stick to it
    • Ask questions instead of giving answers
    • Encourage them to spend some time planning/thinking about what they need to do to ensure success.
    • Encourage learning through others in the team – Maybe run some “learning lunches” were team members learn from each other about their experiences on a task or area of the business.
  3. Communicate clearly and give feedback. What does good look like? Provide good clear examples and check their understanding. Ask great questions.
    • “What does success look like for you? (Share what it looks like from your perspective) Does this match?
    • What support do you need through this process?
    • Have you done this before? What went well last time and what would you do differently this time?
    • What their tasks and responsibilities are and what are the parameters that they can work within?
    • Give feedback, celebrate success and make sure you encourage your team to reflect and understand what they have learnt and what they will change next time.

Once you have the right people, frameworks and communication in place, your business should practically run itself. This is when you can comfortably and safely focus on the business. You are leading and not doing, or in other words you are working on the business not in it.

This doesn’t happen overnight and you will also learn many things about yourself through this process.

5 Ways to Empower Your Team

The days of command and control are gone; a collaborative way of leading gains the best results. Every business requires innovation and usually at a rapid pace. These ideas cannot all come from you so empower your team and the growth comes quicker.

Here are 5 ways you can empower your team.

  1. Ask them what they would like to achieve in their future – this is key as if they know then they are more likely to be able to guide themselves rather than waiting for you to hand work to them.
  2. Autonomy give it freely – give your team space to make mistakes and give them freedom to make decisions. This increases their motivation and with increased motivation comes results.
  3. Help them understand their strengths – What are they good at? When do they feel they are at their best? What do they enjoy doing most?. Once they know this then they can achieve more by applying their strengths confidently. Give them “feedforward” so they can reflect and keep what worked and change what didn’t.
  4. Live the behaviours the way you want them to – this can be challenging and requires you to commit to this daily. Apply the same rhythm and rigour that you expect from your team to how you behave each day.
  5. Don’t give your team all the answers – your role is to orchestrate not to provide answers. This encourages the team to think about options and the impact of their approach. It also enables them to create their own style and find ways to deliver that work for them. Celebrating what they achieve is key.

So how do you build a strategy to deliver growth and performance?

  1. Start at the end of the journey – Where do you want to be? Be clear about what success looks like.
  2. Have a clear vision. This is a statement that includes the purpose, goals and values.
  3. Look outside – Review your competitors, economic factors, look at your strengths and identify your opportunities.
  4. Look back – What has made you successful in the past? What did you do and can you bring this into the future?
  5. Engage your team – Involve them in creating the strategy, they will generally know where the opportunities are and what the challenges are.
  6. Know your customers – Who are they? How do they buy? What do you do well and not so well.
  7. Create momentum – Make decisions, have fun, be creative.
  8. Measure – create measures for success (not too many!). Measure them monthly.
  9. Apply Rhythm and Rigour – review the strategy quarterly, build into the objectives for each of your team.
  10. Communicate, communicate, communicate – share how every team member’s role fits into delivering the strategy and be clear of expectations and their involvement.

It’s time to shake off the cobwebs of 2016 and start a brand spanking New Year – all bright and sparkly. So many great things happened last year and we’ve learnt a lot. Now it’s time for us to stop and make sure we use what we have learned to help us in 2017.

We will be pulling together a list of last years successes and thinking about the times when things just hadn’t gone as we had planned so we can pave the way for a better 2017. Bring it on!

2.    Make space for the important things

It’s time to dust off the business plan, revisit neglected passions and reassess where we are. Our plans will need refreshing which will really focus our minds on why we are here (our vision) and our original ambitions. We love to learn, we’ll be searching out new ideas, seminars and workshops to make sure we stay current and keep our work fresh.
3.   Nurture relationships with our clients

Really understanding our clients and what they need it vital to our success. When we understand and ‘know’ why a person or business does what it does and why it does it that way, we are able to get to the root of a problem and make a difference to performance. We make sure we ask our clients about the quality of the service we provide to identify opportunities for us to do better.

4.    Review our performance
We’ll take a good hard look at how we are performing and what we can do to improve. Where can we benefit from learning and developing ourselves?
We regularly look at how we are are performing and identify any gaps our knowledge and skills. We will be planning time to read and attend workshops and talks to stretch our knowledge

5.    Think big

All those new ideas!  New services, new markets, new skills what are the things we need to do to boost business?
